Multiple departments wanted to launch AI initiatives without a shared priority line. Leadership wanted to avoid investing in ten parallel pilots that all stall at 70 percent maturity.

Discovery workshops with all business units to collect use cases. Prioritisation matrix across four dimensions: business value, data maturity, technical feasibility, and change-management cost. Investment recommendation for the next 12 months, with three prioritised use cases as a binding roadmap and a watchlist for later. Quarterly reviews as ongoing leadership accompaniment.
Outcome
Clarity on which use cases get investment and which are consciously deferred. Leadership has a shared vocabulary for AI decisions and can run internal discussions along the prioritisation matrix. The first two use cases run in production, the third is in pilot. We support quarterly — our goal is for the internal AI steering to run without us after 18 months.
